This company is worth around $5 billion.
\nIt raised just $1.3 million in outside capital.
\nNot $1.3 billion…. $1.3 million….
\nAnd now it has more AI agents than employees.<\/p>\n
A $5 billion company.
\n$1.3 million raised.
\nMore agents than people.<\/p>\n
The company? Zapier.<\/p>\n
That combination is what makes the Zapier story so interesting.<\/p>\n
In 2012, Wade Foster and his two co-founders raised a small seed round and never went back. When Sequoia got in during 2021, it bought shares from existing holders rather than leading another round.<\/p>\n
Then GPT-4 arrived in March 2023.<\/p>\n
Foster saw a technology that could eventually disrupt what Zapier had spent a decade building. He called a Code Red. Normal work stopped for a week. Everyone built with AI.<\/p>\n
AI adoption went from roughly 10 percent of employees before that week to 89 percent today.<\/p>\n
Now agents outnumber people.<\/p>\n
But Zapier did not fire everyone to make room for agents.
\nIt did not try to build its own foundation model.
\nAnd it did not hand the company over to autonomous AI.<\/p>\n
Instead, Zapier tested models against real business workflows. And the lesson is clear.<\/p>\n
Capability is not reliability.<\/p>\n
AI handles the parts where reasoning helps.
\nTraditional software handles the parts that must be predictable.
\nHumans stay where judgment, accountability and context matter.<\/p>\n
Zapier’s own data proves it. Even in AI workflows, AI is only 18 percent of the steps. And workflows that save AI for reasoning cost 71 percent less to run.<\/p>\n
But the bigger lesson for me has nothing to do with AI.<\/p>\n
Capital efficiency creates strategic freedom.<\/p>\n
When GPT-4 arrived, Zapier did not need to work out how the story would sound in the next fundraising round. It could stop normal work for a week and rethink the company. It could deploy more agents than employees without turning AI adoption into a layoff strategy.<\/p>\n
We celebrate founders for how much capital they raise. Maybe we should pay more attention to how much freedom they keep.<\/p>\n
Because every founder eventually faces a moment when the right long term decision and the expectations of outside capital do not align.<\/p>\n
